Case study · Logistics operations
Six tools,
one operations dashboard.
Meridian’s operations lived in six tools and the spreadsheets between them. We mapped the real workflow, built one dashboard around it, and removed the manual copying between systems.
The challenge
Six tools, and the
hours between them
Orders in one system, drivers in another, invoices in a third, and no single reliable record. Every question that crossed two tools was answered by exporting both to a spreadsheet, and every Friday afternoon went to assembling the weekly report by hand.
The team knew the process was fragile. It lived in one operations manager’s head, broke when she was on leave, and got slower every quarter as volume grew. What they needed was not another tool. It was one place where the work they already did could live together.
Our approach
Map the real workflow,
then build only that
The teardown
A week shadowing the actual work: where the hours went, which spreadsheet was load bearing, what broke when someone was away.
The narrow first cut
Order tracking went live first, beside the old process, until the team trusted it enough to switch. Weeks, not months.
Integrations and roles
The dashboard joined the tools that earned their keep and replaced the ones that did not. Who can see what, written down and enforced.
Handover that holds
Documentation, admin controls and a runbook for the day something stops. Meridian runs it themselves.
The results
Ten weeks later,
one source of truth
- 6→1
- Tools consolidated
- 10
- Weeks to fully live
- 0
- Spreadsheets left in the loop
- 1
- Owner: Meridian, entirely
